Inherited 2003 GTX 4TEC, sluggish on takeoff and not as fast as it used to be

Hi guys, would appreciate some input on my problem. I inherited my Dad’s favorite toy and plan to completely restore and keep it. Want to get it running the best possible.
Background: I used to be an outboard mechanic in the 90’s-00s. Rarely worked on PWCs but I have a basic understanding.
I did help Dad put a wear ring on the ski a couple years ago. Not sure how much he used it before his illness. However I’m thinking that shouldn’t be the problem again so soon.
What I’ve done: when I retrieved it from his dock, it nearly sank on the way to the ramp. Both OPAS boots were totally rotten. I replaced those. I also drained the fuel tank and replaced the inner/outer fuel screens. Put new gas with some injector cleaner in it.
The ski starts up and runs fine. But on takeoff, it’s very sluggish. When it finally gets on plane, top speed doesn’t seem as fast as I remember. Not that I ran it that much, maybe once a summer. The dash is melted so the RPM/MPH/fuel gauges do not work. It’s been this way for at least 6 years so I don’t think that factors in the problem.
i also put new spark plugs. Where else should I start troubleshooting??

Sounds like you need an impeller or maybe another weR ring or both....

Define "sluggish". Does it the engine rev up and just not get on plane very fast, or does it just lope up to plane? Grab your phone and check your speed at wide open. It sort of sounds like a fouled plug or injector is not spraying. Pull plugs and see what they look like. Also check your oil level. You dont wan it over the top mark. Are there any long beeps when posting the key?

Certainly sounds like an issue with the wear ring/impeller. Take a look in there and see if you have more that a piece of paper thickness clearance between them.

The engine doesn’t rev up high. Even giving it full throttle it just slowly builds up and finally planes out. I ran it a few hours on the new spark plugs, I will pull those this evening and take a look.
I checked the wear ring. Still well within specs. However the impeller doesn’t look good. Leading edges are pretty damaged.

As far as beeps, I get one long beep and two short when posting the key.

And this is why forums are GOLD. I never knew this.
You nailed it. The keys are faded and have no writing, so I thought I just had two keys. One with a white floater and one yellow.
A quick google search says the white key (which I’ve been using) is learning key.
Next river trip should be a lot more fun
